The challenge

The contractor's problem was not the first order, it was every order after it. Guard turnover meant new joiners were kitted out in small batches almost every month, so cloth was bought a few dozen meters at a time from whatever was available. On a single client site a supervisor could have three visibly different shades of the same uniform standing at the same gate, and the client read that as a contractor who could not run a program.

Our approach

• We moved the program off custom dyeing and onto stocked service shades. A custom shade is woven to order from 500 meters per shade, which suits an annual rollout and not a monthly batch for six new joiners. • We then split the specification by post rather than by budget, which is what the contractor had been doing. Officer Choice at 210 to 230 GSM carries the structured, authoritative line for supervisors and lobby posts. Panto, a twill at 215 to 235 GSM, takes the gate and patrol posts where abrasion rather than appearance ends the garment's life. Nano at 180 to 200 GSM stays on the highest-headcount, lowest-abrasion deployments where the budget leads. Keeping all three inside the same service-shade family means the tiers read as one force on a shared site.
• The one thing we confirmed before the tailoring contract was set was width. Officer Choice, Panto and Nano run at 147 cm, the same as Boxer, the 100% polyester matty at 235 GSM used for the hardest field roles, so the tailor's per-garment consumption could be worked out on one width across every tier.
• The contractor's ordering routine changed with the specification. Instead of buying whatever cloth was available when a batch of joiners arrived, the buyer now orders each tier by quality name and service shade, so every top-up is a repeat of the last one rather than a new purchase. Small, regular orders off stocked shades replaced occasional large ones that were outgrown within months.
• The tiers were also kept honest about what each one is for. Boxer stays on the hardest field roles only, Officer Choice on the posts judged on appearance, Panto on the posts that wear through, and Nano where headcount and budget lead. Because they share a width and a shade family, the tailor works from one consumption sheet and a mixed site still reads as one contractor.
• The takeaway for a guarding contractor is that monthly top-ups need a stocked shade, not a custom one. A custom lot suits an annual rollout; a program that kits out new joiners every month should be built on service shades that are reordered by name, so a supervisor never sees three shades of the same uniform at one gate.
